AI Transfo is a process transformation service for companies in regulated, high-stakes sectors. It turns one critical business process into software that runs in 30 business days, delivering a measurable result on representative data. By combining agentic AI with partner-led delivery, AI Transfo replaces long, expensive consulting engagements with a fixed-fee path from outcome contract to running MVP, and from there to production with a 5× return guarantee.

What Makes AI Transfo Stand Out

5× return guarantee: On eligible production paths, AI Transfo signs a KPI with its definition, source, starting value, quality limits, and measurement window before the build. If the KPI is not met, it refunds 20% of the fee. Above the threshold, the client retains 90% of the additional value.
Day-10 decision gate: The first 10 days cost €10k and deliver a decision pack with an outcome contract, critical constraints, target-process blueprint, and evaluation pack. You can stop and keep the pack, or continue without restarting.
Measurable outcomes: Every engagement starts with a minimum measurement contract covering lead time, straight-through processing (STP) rate, conversion rate, cost per case, and TCO. The Proof of Value verifies results on your data.
Open-source foundation: The operating foundation uses auditable, replaceable open-source technologies, avoiding vendor lock-in and hidden licensing costs. Your already approved components come first.
Fixed fee, fast timeline: One critical process goes from scoping to running software in 30 business days for €35k, with production from €60k in 90 to 120 days. No consulting pyramid, just a partner-led team.

Who Should Use AI Transfo

Operations leaders in regulated, high-stakes sectors who need measurable improvements in process metrics without a multi-year IT program. They get a clear target, a verified result, and a production path with a guaranteed return.
CEOs and managing partners who want to turn a core process into a growth flywheel. For example, a Paris law firm owner saw several-fold improvements in both sales and operations after transforming two key processes with AI Transfo.
CFOs and COOs who are tired of opaque consultancy pricing and want a fixed fee with a defined outcome. AI Transfo provides a single accountable partner from the first measurement contract through deployment and run.

Frequently Asked Questions

What is the 5× return guarantee?

On eligible production paths, AI Transfo signs a KPI with its definition, source, starting value, quality limits, and measurement window before the build. If the KPI is not met, AI Transfo refunds 20% of the fee. Above the threshold, the client retains 90% of the additional value. The guarantee applies when the system is put into service on the agreed scope and the measurement protocol is followed.

Which results do you measure?

AI Transfo measures process results in operating language: straight-through processing (STP) rate, end-to-end lead time, conversion rate when the process is commercial, cost per case, and total cost of ownership (TCO). Days 1 to 10 set a minimum measurement contract, and the Proof of Value verifies the result on your data.

Can we stop at the day-10 decision gate?

Yes. The initial commitment is €10k excl. VAT. You keep every deliverable from the first stage and decide whether to continue the complete €35k engagement without starting over.
